Nadella’s Non-Gamer Bet on Xbox Comes Due in 2027
Nadella bet that operator Asha Sharma can fix Xbox’s 3% margins after a $1.7 billion drop, with fiscal 2027 as the test.
Asha Sharma, the 38-year-old Xbox CEO Satya Nadella named in February, inherited a games unit that shrank 7% last year while Microsoft grew 18%. Nadella’s wager is that an Instacart and Meta operator with no games résumé can push that $21.79 billion business toward a Microsoft-style P&L, with a profit margin around 3% and 3,200 jobs marked to go, before fiscal 2027 is closed.
She has already cut 1,868 people, put flagship studios on commercial cases, and queued a handheld for holiday 2027. Microsoft prints fiscal first-quarter results on October 28, a period the company has already said will still show Xbox content and hardware down.
Nadella Bet Xbox on a Non-Gamer Operator
In Nadella’s February 20 announcement, he named Sharma executive vice president and CEO of Microsoft Gaming and said he is long on gaming at the center of Microsoft’s consumer plans. Phil Spencer, who had run Xbox since 2014 and the wider games group since 2022, retired. Xbox president Sarah Bond left. Studio chief Matt Booty became chief content officer, the games veteran seated next to a platform builder.
Over the last two years at Microsoft, and previously as Chief Operating Officer at Instacart and a Vice President at Meta, Asha has helped build and scale services that reach billions of people.

Sharma grew up in Racine, Wisconsin, took a business degree from the University of Minnesota in 2011, and came back to Microsoft in 2024 to run product on the AI Foundry and CoreAI stack, including GitHub Copilot. Eric Boyd, the former Microsoft executive who recruited her, said she will tell someone the same day if they are not performing, then change course.
Her first staff memo set three lines that still sit on office walls: great games, the return of Xbox, and the future of play. She wrote that games “always will be art, crafted by humans,” and that Xbox would not “flood our ecosystem with soulless AI slop.” She also wrote that she would recommit to console fans after years of spreading the brand onto phones, PCs, and rivals’ hardware.
On April 23 the division dropped the Microsoft Gaming name and became Xbox. Sharma’s title became CEO of Xbox. The operator bet was now the brand.
The $1.7 Billion Hole She Walked Into
Microsoft’s fiscal 2026 10-K is blunt. “XBOX revenue decreased $1.7 billion or 7% driven by declines in XBOX content and services and XBOX hardware,” the filing said. Content and services fell 5% against a year that had strong first-party games, offset in part by Game Pass. Hardware revenue fell 29% on lower console volume. In the June quarter, content and services were down 10% and hardware down 13%.
Microsoft as a whole reported $331.8 billion in fiscal 2026 revenue, up 18%. Xbox was the line that shrank.
XBOX IN FISCAL 2026
| Line | Fiscal 2026 | Change |
|---|---|---|
| Xbox revenue | $21.79 billion | -7%, or $1.7 billion |
| Xbox hardware | Not broken out in dollars | -29% |
| Xbox content and services | Not broken out in dollars | -5% |
| Microsoft company revenue | $331.8 billion | +18% |
Former staff told interviewers the console still accounts for about 80% of Xbox, and that Game Pass, while it built a subscription base, ate into full-price sales of first-party games at launch. Competing internal targets, subscription revenue versus store revenue, made the split worse. The $69 billion Activision Blizzard deal in 2023 loaded in Call of Duty, Warcraft, and Overwatch and made Xbox Microsoft’s third-largest business by revenue. Booty said the last five years were less about any one bet failing than about not connecting the dots.
Independent hardware tallies match the filing’s volume story. VGChartz puts lifetime sales at 35.32 million Series consoles against 94.91 million PlayStation 5 units through August, a 27.1% share of that two-way race. Circana’s U.S. retail tracking has Xbox hardware units down 33% year to date through August, an all-time low, with buyers paying an average $529, up 26%. In September, U.S. Xbox units fell 27%, the brand’s worst September on record, with PlayStation first and Switch 2 second.
A Microsoft measure of Xbox profit margin has sat around 3%, a third to a tenth of rivals and well below the bar CFO Amy Hood sets for major groups. Sharma told staff in July the business was “not healthy.”
She Cut 1,868 Jobs and Closed Blank Checks
Sharma’s method is the one Boyd described. She listens, then cuts. Plans call for 3,200 Xbox jobs to come out during fiscal 2027, which ends in June 2027. She has already cut 1,868, stripped management layers, and scheduled further waves for October, November, and January, people familiar with the plans said. Some staff who survived the first rounds describe a yearlong wait to see if their names are next. Institutional knowledge walked out with people who had been there for decades.
Money is moving the same way. Brian Fargo, who is making the role-playing game Clockwork Revolution, said studios now have to bring a commercial “investable business case” instead of a blank check. Cash is concentrating on the names that can still fill a convention hall: Minecraft, which Sharma wants closer to Roblox; Halo; Call of Duty; Gears of War. A new commercial group is supposed to work those worlds the way a film studio works a comic-book slate, with a second team looking at AI for production plumbing, not for generating the games themselves. Sharma said she will not use “AI for AI’s sake.”
THE LEVERS SHE HAS PULLED
- Headcount: 1,868 jobs are already gone toward the 3,200 target, with more rounds slated for October, November, and January.
- Studio cash: Smaller teams were sold or folded; remaining groups pitch an investable case before they get funded.
- Game Pass: A planned à la carte rebuild would let players add console games, cloud play, and multiplayer as separate paid layers on a tiered stack.
- Hardware: A next handheld is aimed at holiday 2027 and a home console at holiday 2028, with Helix internally priced at $1,200 to $1,800 unless Microsoft subsidizes it.
- Brand: Microsoft Gaming was retired on April 23, and xbox.com became the default staff mail domain.
Sharma has been answering Xbox support tickets herself for months, anonymously, to see what players actually hate. That is an Instacart habit, not a designer’s. It also fits a CEO who posts her own travel photos and has to live with deepfake clips of herself yelling that everyone is fired. “It’s hard to be a first-time CEO where everybody sees everything you do,” she said, sitting with NeeDoh stress balls and fan wedding invitations on the desk. “We are trying to get done an inordinate amount of things in an inordinate amount of time.”
What Gears of War E-Day Sold
Gears of War: E-Day was the first big exclusive of her console-first pitch. The Coalition’s prequel went into early access on October 1 and launched in full on October 6, day one on Game Pass. Reviewers treated it as the strongest Gears in years. The till did not.
E-DAY’S FIRST WEEK, PER ALINEA
- Copies sold: 230,000, including 168,000 on Steam and 62,000 on Xbox console and PC.
- Game Pass players: 1.7 million opened it on the subscription.
- Paid upgrades: 722,000 subscribers spent $30 for early access, about 12 upgrades for every Xbox copy.
- Take: About $37 million, with Xbox at roughly $26 million and Steam at $11 million, and about 950,000 people paying something.
Rhys Elliott’s E-Day copy and upgrade estimates are modelled, not Microsoft’s. They still describe the trap she was hired to break. On Xbox the $70 edition barely sold. Game Pass subscribers who would once have paid full price spent $30 to play five days early and still do not own the game. Elliott called the $70 SKU “functionally dead on Xbox” and blamed the store, not the campaign.
Call of Duty already left that model. After day-one Game Pass crushed boxed sales, new CoD releases now land on the service about a year late. Call of Duty: Modern Warfare 4 arrives October 23 on Xbox Series, PC, PlayStation 5, and Switch 2. E-Day did not get that window. Sharma’s planned à la carte Game Pass is an attempt to stop charging the people most willing to pay the least, without killing the 100 million daily active users she wants on a path to a billion a day.
Active console use has turned up year over year after a decline, she said, and she expects the financials to improve in fiscal 2027. That is a full-year claim. This quarter is still guided down.
Helix Hardware Meets a Windows Rebuttal
Inside Building 87, Sharma has been in stand-ups with hardware lead Carl Ledbetter on Project Helix prototypes and on which partners might build a mobile Xbox that still plays the catalog. The home console is due in the 2028 holidays. The handheld is due a year earlier. Internal pricing on the Helix box has sat between $1,200 and $1,800 unless Microsoft eats the bill, a range that already lost the argument with anyone who spent last week floating a $600 “Helix S.” Piers Harding-Rolls at Ampere Analysis has been pointing at the same wall from the other side: rising silicon cost. Other analysts still cap the global console audience at about 200 million people per generation, with younger players on phones, PCs, and Roblox.
The uglier fight was inside Microsoft. Windows leaders wanted the handheld on a trimmed Windows Home build. Sharma’s group wanted its own software stack for frame rate and heat. People briefed on the clash said a senior Xbox executive threatened to kill the handheld rather than take the Windows build, and that Xbox now largely directs the OS, even as Sharma said, “We can’t build Helix on our own.” Deadlines on Helix have been pulled in by several months, with AI used on engineering work, not on shipping generated games.
Xbox CTO Scott Van Vliet, who came from Azure AI infrastructure in May, answered the next day on X.
Helix OS is being built on Windows, and the XBOX and Windows teams are working closely together on the next generation of devices. The account cited here misrepresents both the technical work and the relationship between the teams.

He said Helix OS is being built on Windows and that the two teams are working closely, and that the clash account “misrepresents both the technical work and the relationship between the teams.” Current Series and Xbox One boxes already run a customized Windows core. The live question is who owns the next skin, Xbox or Windows Home, on a device that has to feel like a console in a player’s hands.
Why the xbox.com Switch Keeps Feeding Sale Talk
Staff mail flipping from microsoft.com to xbox.com, with Mojang on mojang.com, was sold internally as “strengthening the Xbox identity.” Activision and Bethesda already used their own domains. Combined with the April rename, it is also how you dress a unit that might one day sit as a subsidiary, take outside money, or go out the door.
Several current and former employees said they believe Xbox is being readied for a sale, a spin, an outside check, or a subsidiary conversion, and that a high-level deck after Sharma arrived walked through those options. Joost van Dreunen, a games economist at NYU Stern, has called a consumer games group an “odd condiment” inside an enterprise software company, because you do not finance a creative studio the way you finance Azure. He has also said that if Microsoft has to “burn the furniture” to stay warm until AI margins arrive, Xbox is an obvious sofa.
The scale makes that less poetic. Microsoft told investors it expects capital spending of more than $50 billion in the July-September quarter alone. Xbox’s entire fiscal 2026 was $21.79 billion. In the September 2 recut of Microsoft’s books, Xbox sits inside Devices and Consumer with Windows and search, a group guided to $14.7 billion to $15.2 billion for the quarter, beside an Agents and Infra AI-and-cloud bucket guided to $75.15 billion to $75.75 billion.
WHAT WE KNOW
- Identity: The division is named Xbox, and xbox.com is the default staff address, with microsoft.com kept as an alias.
- Options deck: Staff say a post-February presentation walked through a sale, spin, outside investment, or subsidiary.
- Public line: Sharma has said, “Xbox is not for sale,” and that Xbox will be “an important part of Microsoft for a very long time.”
WHAT IS UNCONFIRMED
- Buyers: No evidence that outside firms have been solicited or have bid.
- Timing: No deal clock has been described.
- End state: Keep, subsidiary, or sale all remain live readings of the same facts.
Judson Althoff, who runs Microsoft’s commercial business, used Xbox as a stress test for Azure’s latency, a Walmart relationship, and a younger audience through Minecraft. Then he closed the sale door as hard as a lieutenant can.
Asha is one of the best leaders we have at the whole company. We would not have put her on a business we intend to sell.
Judson Althoff, Microsoft commercial chief
That is the cleanest statement of Nadella’s bet. You do not spend a CoreAI product lead on a leftover. You also do not recut the org chart, the mail domain, and the P&L unless you want the option.
October 28 Is the First Public Scoreboard
THE CLOCK ON THE WAGER
- February 20, 2026: Nadella names Sharma CEO of Microsoft Gaming; Spencer retires; Booty becomes chief content officer.
- April 23, 2026: The group is renamed Xbox; xbox.com mail follows.
- July 29, 2026: Fiscal 2026 results show Xbox at $21.79 billion, down 7%; Nadella says the unit should return to growth in fiscal 2027.
- October 6, 2026: Gears of War: E-Day launches as a console exclusive on Game Pass.
- October 28, 2026: Fiscal first-quarter results, with Xbox content and services still seen down in the mid-single digits and hardware down again.
- Holiday 2027: Targeted window for the next Xbox handheld.
- Holiday 2028: Targeted window for the next home console.
Microsoft set an October 28 earnings release date for the quarter that closed September 30. Azure, guided to roughly 44% to 45% constant-currency growth, will move the stock. Xbox will be a footnote unless content and hardware miss even the down guide. Sharma has already said the work is “proof over promise.” The proof she can control this quarter is costs. The proof players will pay for is still in a lab in Redmond, on a prototype that Windows and Xbox have to finish together, at a price that has not been subsidized.
She has given no date for how long she expects to hold the job. Fiscal 2027 is the year she and Nadella both named. October 28 is only the first page of that year.
